How Harbor Logistics cut the Monday meeting from 38 minutes to 11
Nine warehouses were each reading a slightly different spreadsheet. We replaced sixty attachments a week with one address.
The problem
Every Monday at 07:40, an analyst in Newark exported four tabs, pasted them into a deck, and emailed it to sixty people across nine sites. By 09:00 at least two sites were quoting numbers from the previous week, because the attachment had not downloaded on their phone. The meeting then spent its first twelve minutes agreeing on what the numbers were.
What we changed
- One address instead of an attachment. The report publishes to a fixed link. Opening it always shows the current version.
- The summary moved to the top. Three numbers and one sentence, before any table.
- Version history stayed on. When somebody asks what the figure was on June 3, there is an answer instead of an argument.

What we would do differently
We spent three weeks building a filter nobody used. The sites wanted their own numbers highlighted, not the ability to slice everyone else’s. A per site view would have taken two days and done more.
